SwiftPack Logistics Karachi: 40% Fewer Failed Deliveries and 3x Order Volume with the Same Team
The Snapshot
The Company
SwiftPack Logistics is a mid-size courier company operating across Karachi's 18 districts, with 50 drivers handling parcel delivery, document courier, and cash-on-delivery collections for local e-commerce sellers and retail brands. Founded in 2019, the company grew quickly but its operations never evolved past spreadsheets and WhatsApp.
The Challenge
SwiftPack was running its entire 50-driver fleet on a combination of Google Sheets, WhatsApp groups, and handwritten ledgers. Every morning, the dispatch team of four spent over five hours manually assigning routes — copying addresses from order forms into spreadsheets, then messaging each driver individually. Nearly 3 in 10 deliveries failed on the first attempt because drivers couldn't locate addresses in Karachi's often-unmarked lanes, customers weren't notified of delivery windows, and there was no way to confirm whether a delivery was actually completed.
COD collections were a constant headache. Drivers collected cash throughout the day, but reconciliation took 3–4 days because amounts were recorded in notebooks and cross-checked manually against order lists. Discrepancies were common, causing disputes with e-commerce clients and eroding trust. Two major clients threatened to leave unless SwiftPack could provide real-time tracking and faster COD settlements.
The Solution
SwiftPack deployed iCargos across their entire operation in 12 days, including data migration from their spreadsheets and driver onboarding. Key features adopted:
Automated dispatch with zone-based assignment — Karachi's districts mapped into delivery zones with auto-allocation based on driver proximity
Real-time GPS tracking with customer-facing tracking links sent via SMS and WhatsApp
COD management module with digital collection recording, automatic reconciliation, and daily settlement reports
Proof-of-delivery with photo capture and digital signature
Bulk order upload via CSV for e-commerce client integrations
The four-person dispatch team was trained in two days. Drivers were onboarded through a 30-minute group session using the iCargos driver app.
The Results
Failed deliveries dropped from 28% to 11%— a 40% reduction driven by customer pre-notifications and address verification
Order volume tripled from 8,000 to 24,000/month without adding dispatch staff or drivers
Daily dispatch time slashed from 5+ hours to 35 minutes— freeing the team for client acquisition
COD reconciliation reduced from 3–4 days to same-day— eliminating cash disputes with clients
Customer complaints fell by 75%— from 90+/day to 22/day thanks to live tracking
Two at-risk clients retained and three new enterprise accounts signed within the first quarter
ROI achieved in 6 weeks— operational savings exceeded monthly iCargos subscription by 4x
In Their Words
"We were a 50-driver company running like a 10-driver company. Our drivers were capable — our systems weren't. iCargos didn't just organize us, it unlocked capacity we didn't know we had. We tripled our volume without hiring a single new person." — Tariq Mehmood, Founder & CEO, SwiftPack Logistics
What's Next
SwiftPack is expanding to Lahore and Islamabad in the next quarter, using iCargos' multi-branch management to run all three cities from Karachi's head office. They're also piloting the API integration with two Daraz marketplace sellers for automated order ingestion.
